The challenge
The old platform had become the constraint: every campaign request returned with a bigger estimate than the last, editors were afraid to touch templates, and performance audits read like disaster reports.
Internally the team had normalised the pain — minor changes routed through a two-week queue, three plugins conflicting in production, and a mobile experience costing more than it was ever quoted to prevent.
The approach
We rebuilt the platform on a lean, documented foundation: a custom theme with named tokens, native blocks instead of builder shortcodes, and an image pipeline sized by an actual device matrix.
Editorial independence shipped as training and guardrails — locked layouts where brand mattered, freedom where it didn't, and a runbook the team could follow without us on the call.
Post-launch, a four-week stabilisation window watched real-user vitals and error rates daily. What moved got tuned; what didn't was documented and left alone.
